A free gift from Staying Human by James Chutter

AI can generate endlessly.

It cannot choose wisely.

Intelligence is cheap now

For most of history, intelligence was scarce. If you wanted a good answer, you needed a smart person, a good library, or a lot of time.
That's over. Today you can summon a fluent, confident answer to almost anything in seconds. Intelligence has become cheap and infinitely generated.
Here's the catch. When answers are everywhere, depth becomes rare. And rare things are valuable. The people and teams who will thrive over the next decade are not the ones with the fastest answers. They are the ones who can still think clearly, build environments where good work happens, lead with discernment, and choose what is worth doing at all.
That doesn't happen by accident. It happens through structure.

Why I trust frameworks

My title in consulting was Innovation Management, which admittedly sounded like someone who crushes the creative soul. About two weeks into almost every engagement, someone would ask me the same thing. "Aren't you supposed to help our creativity and innovation? Why all the focus on process and frameworks?"

My answer was always the same. Yes, we're going to run wild with ideas. And the way we earn the right to do that is through a consistent way of thinking we can all come back to. If every day is chaos, we never get the space to explore the edges of an idea. A good framework isn't a cage. It's the thing that makes the wandering safe.

After twenty years of coaching teams, I distilled the frameworks that kept working into my book, Staying Human. There are four of them, and they're all in this guide.

Level 1 ยท

D.E.E.P.

for the Sovereign Thinker

D.E.E.P.

Detect. Endure. Extend. Preserve.

The first step in staying human is reclaiming the one resource machines cannot replicate. Disciplined thought.

D.E.E.P. is not about slowing down for its own sake. It's about building the mental endurance to see what others miss. The algorithm optimizes for speed and fluency. The Sovereign Thinker optimizes for signal, consequence, and meaning.

D

Detect. Treat every input as suspect until it proves its relevance.

"What information have you been seeing as particularly relevant to you or your team?"

E

Endure. Sit with the discomfort of not knowing, and let ideas stay unresolved until clarity emerges.

"How have you been sitting with this information?"

E

Extend. Think beyond immediate outcomes. Ask what this decision sets in motion over time.

"How have you been foreseeing where this information could lead?"

P

Preserve. Protect the unfinished. Resist the urge to close the loop too early.

"How have you been able to leave this open-ended, so you can keep marinating on this information?"

In practice

In practice, D.E.E.P. looks like fewer conclusions, more questions, and a willingness to let your best ideas evolve rather than declare them complete. Used regularly, it can slowly ease mental anxiety, the fear of missing out, and impulsive reactions.

When to reach for it

When to reach for it. Run D.E.E.P. when your mind feels agitated, when a big decision is coming, or right after a long, very productive stretch. That last one surprises people. Productivity can hide the fact that you haven't actually stopped to think.

Level 2 ยท M.O.A.T.

for the Master Conductor

M.O.A.T.

Master. Orchestrate. Align. Tension.

If Level 1 is about how you think, Level 2 is about where thinking happens.
In a world of automation, your environment is a bigger competitive advantage than your output. Great work is not produced on demand. It's cultivated. M.O.A.T. is the deliberate design of conditions that protect depth, amplify creativity, and make meaningful work inevitable.

M

Master. Master your flow. Defend uninterrupted blocks of deep work as if they are strategic assets.

"How have you been able to devote time to a flow state?"

O

Orchestrate. Orchestrate your tools. Let AI handle speed and scale, while you direct intent and imagination.

"How have you been coordinating with AI and others to bring your intent to life?"

A

Align. Align your work through narrative. Use story not just to communicate, but to coordinate effort and create meaning.

"How have you been successful in using story to bring a team together, at home, at work, or in your community?"

T

Tension. Introduce tension. Treat it as resistance to work against, not friction to eliminate.

"Describe how you've been OK with the tension or friction in collaboration and unresolved issues."

In practice

The T is the one most people want to skip. We're trained to smooth things over. But a little resistance is often where the breakthrough lives. In practice, M.O.A.T. means designing days, teams, and spaces that are slightly uncomfortable, highly focused, and impossible to drift through unconsciously.

When to reach for it

When to reach for it. Your attention feels fragmented. You notice you're reacting to what AI produces instead of directing it. Or your team keeps drifting away from the hard conversations.

Level 3 ยท P.L.U.S. for leading teams

P.L.U.S.

Position. Leverage. Unite. Screen.

As intelligence becomes abundant, leadership shifts.

The old command-and-control style gives way to curation.
The leader's job is no longer to produce the best answer. It's to make sure the right answers emerge and that decisions matter. P.L.U.S. describes what it means to lead in a world where machines can generate endlessly, but cannot choose wisely.

P

Position. Position yourself above the mechanical layer of work. Delegate what is repeatable so you can focus on ambiguity, judgment, and direction.

"How have you shown up as a leader ready to make important human calls?"

L

Leverage. Leverage AI aggressively for volume and variation, but remain accountable for nuance and consequence.

"How are you using, or at least looking for, leverage to expand your unique human offering?"

U

Unite. Unite your team through shared narrative. Give people something larger than tasks to commit to.

"When did you bring a larger vision together through impactful storytelling?"

S

Screen. Be the final arbiter of quality and meaning.

"When did you cut through the noise and exercise discernment?"

In practice

In practice, P.L.U.S. asks for fewer directives and more discernment. Less telling people what to do, and more deciding what is worth doing at all.
You don't need a big title for this one. If you lead a project, a household, or a group of friends planning something, you're already leading.

When to reach for it

When to reach for it. Output is piling up faster than anyone can judge it. People are busy but unsure what really matters. You're guiding others through change.

Level 4 ยท S.O.U.L. for the Moral Architect

S.O.U.L.

Sense. Own. Unknown. Locate.

At the highest level, the question is less about how you think, work, or lead. It's about why you choose to build anything at all.
As AI expands what is possible, it also removes our excuses. Responsibility for direction, impact, and consequence lands back on each of us. The Moral Architect is not reactive to technology, but intentional in spite of it. S.O.U.L. is the framework for carrying that weight with clarity.

S

O

U

L

Sense. Develop awareness of your internal signals, the subtle intuitions that data cannot capture.

"How have you trusted your human intuition recently?"

Own. Own your decisions fully. Delegation does not remove responsibility.

"How have you stepped up and owned your personal responsibility?"

Unknown. Step into the unknown, where conviction replaces certainty and action comes before proof.

"How have you exercised faith to step into the unknown?"

Locate. Locate meaning. Anchor your efforts in a purpose that justifies the cost.

"How have you been able to locate what is true, right, or just, and increase meaning in your life, work, or community?"

In practice

In practice, S.O.U.L. means making fewer decisions, but making them with greater consequence. Choosing not just what works, but what is worth it.

When to reach for it

When to reach for it. A big call is in front of you. The data points one way and your gut points another. Or you're deciding what to build next, and you want to be honest about why.
